Booking, Airbnb or your own website: how a hotel in Albania cuts commissions

Booking is not the enemy, it is an expensive channel. The right question is not “Booking or my site”, but “how many bookings should come from each”.

What portals really cost

Booking takes 15-18% on every booking, Airbnb around 3% from the host plus the guest fee, Expedia 15-20%. For a 20-room hotel turning over 200,000 euros per season, with 70% from Booking, the commission is about 20,000 euros a year. That is the cost of not having a direct strategy.

It is not wasted money: Booking brings guests who would not otherwise find you. But every guest who books again through Booking is an avoidable commission.

What portals bring that you do not have

International traffic, trust (the guest trusts Booking, not a hotel they do not know), secure payments, visible reviews, a marketing network in dozens of languages. For a new hotel or one in a little-known area, portals are the fastest way to fill up.

The mistake is letting portals remain the only channel even after five years, when the hotel has a name and returning guests.

The “billboard” effect

Studies show that a good share of guests who see you on Booking then search your name on Google. If they find a site with a booking engine and a better offer, they book direct. If they find an old site without prices, they go back to Booking. The portal advertises you; the site decides who gets the commission.

Rate parity and direct offers

Contracts with portals require equal public prices. But you can offer directly what the portal does not show: free breakfast, transfer, more flexible cancellation, discounted extra night, room upgrade, a discount code for returning guests. The guest sees the same price but a better package, and books direct.

The direct offer must be visible on the site, on the Google profile and in review replies.

The returning guest

A guest who has stayed with you once should never go through Booking again. Collect email and phone at check-in, send a thank-you message with the direct discount code, an email in January with summer offers, one in September for the late season. A list of 500 past guests is worth more than any campaign.

In Albania few hotels do this: those who do win without competition.

Airbnb for small hotels and villas

Airbnb works well for apartments, villas and small family hotels with character. The commission is lower than Booking, guests lean towards longer stays, and direct communication lets you offer extras. But here too, the returning guest should come direct.

What the split should be

A realistic target for an independent hotel after two years of work: 40-50% direct (site, phone, WhatsApp, returning guests), 40-50% Booking, the rest Airbnb and agencies. Every percentage point that moves from portal to site is 15% more margin on that booking.

The split is measured every month: without numbers there is no strategy.

The tools you need

A booking engine on the site, a channel manager syncing portals and site, a Google profile linked to the engine, an email tool for past guests, WhatsApp Business with quick replies in three languages. All together they cost about a few weeks of commission.

The mistakes that keep hotels dependent

A site without a booking engine. A direct price higher than Booking. No direct offer. Nice photos only on Booking. A neglected Google profile. No guest list. The hotel name left to Booking’s ads with no defence on Google Ads. Each of these keeps the guest on the portal.

A six-month plan

Month 1: site with booking engine and three languages. Month 2: professional photos, curated Google profile, direct offer. Month 3: Google Ads campaign on your name. Month 4: contact collection at check-in, message after the stay. Month 5: email with next season’s offers. Month 6: measure the split and adjust. After a year, the saved commissions pay for everything.

WhatsApp and phone as a direct channel

In Albania a large share of direct bookings comes through WhatsApp: the tourist sees the site, has a question, writes. The number must be visible on the site and the Google profile, with WhatsApp Business, quick replies in three languages and a person answering within the hour even on Sundays. A deposit request with a payment link closes the booking without going through the portal.

Every WhatsApp conversation is a contact for the guest list: keep it.

How to measure the split every month

A simple table: bookings and revenue by channel (site, WhatsApp, phone, Booking, Airbnb, agencies), commissions paid, ad spend. Two numbers to follow: the direct percentage and the average cost per booking by channel. When direct rises by five points, the saved commissions show immediately. Without this table you do not know where you are going.

Frequently asked questions

Should I leave Booking?

No. Booking brings new guests; the goal is to reduce its share, not remove it.

Can I set a lower price on my own site?

Contracts require public parity; offer extras directly or code discounts to past guests.

How long before I see results?

Name defence on Google Ads works immediately; returning guests from the next season.

What is a channel manager?

The software that syncs availability and prices between site and portals, so the same room is never sold twice.
